Ninety? A year?

If the answer is absolutely not, you may own the company legally.

But operationally, the company may still own you.

The Founder Becomes the Bottleneck

In the beginning, being involved in everything makes sense.

You know the customer.

You know the product.

You know how you want things done.

You probably care more than anyone else.

That level of involvement can help a young business survive.

The problem comes when the company grows but the founder’s role does not change.

Every proposal still needs approval.

Every unhappy client gets escalated.

Every employee asks the founder.

Every large purchase requires the founder.

Every weird problem becomes:

“Ask Sam.”

Or Susan.

Or Mike.

Or whoever started the company and is now wondering why everyone needs them to approve a $37 software subscription.

Eventually the founder becomes the company’s most valuable employee.

And its biggest constraint.

The question isn’t simply:

How do I work harder?

It’s:

Why does this business still need me to make this decision?

That question can be uncomfortable.

It’s also where scale begins.

Delegation Is Not Dumping Work on Someone Else

One mistake founders make is confusing delegation with abandonment.

They hire someone.

Give them a vague assignment.

Disappear.

Then become furious because the employee did not magically recreate the founder’s brain.

That is not delegation.

That is corporate hide-and-seek.

Good delegation requires clarity.

What outcome are we trying to create?

What authority does this person have?

What does good work look like?

Which decisions can they make alone?

When should they escalate?

What number tells us whether the system is working?

Once those expectations are clear, the founder can stop managing every movement and start managing the result.

Which brings us to one of Sam’s most useful ideas:

Pay for Outcomes, Not Hours

A person sitting at a desk for eight hours does not automatically create eight hours of value.

Likewise, someone who solves the problem in three hours is not necessarily less valuable because they finished faster.

That makes outcomes much more interesting than activity.

Instead of obsessing over:

“How many hours did you work?”

ask:

Did the customer get the promised result?

Did the project ship?

Did response time improve?

Did revenue increase?

Did errors decrease?

Did the owner have to intervene?

This changes the relationship between leadership and employees.

You’re no longer paying primarily for visible busyness.

You’re paying for responsibility and results.

And suddenly efficiency becomes something people are rewarded for instead of punished for.

More Employees Won’t Fix a Bad System

Another founder trap:

The business feels chaotic.

So you hire someone.

Now there are two people inside the chaos.

Revenue increases.

Hire another person.

Now there are three.

Eventually the founder has built an expensive organization dedicated to moving confusion around more efficiently.

Hiring can absolutely create capacity.

But hiring people into an unclear system often creates more communication, more payroll, and more management rather than more freedom.

Before asking:

“Who should I hire?”

a better question may be:

“What should this person actually own?”

Then define it.

Give the role authority.

Give it measurable outcomes.

Build a repeatable process.

Only then does another human being become leverage instead of another person waiting for instructions.

The Fractional COO Question

Not every growing company needs a full-time chief operating officer.

But many founders eventually need operational leadership.

Someone needs to translate:

“We need to grow.”

into:

“Here are the five things that have to happen this quarter, here’s who owns each one, and here’s how we’ll know whether they happened.”

That’s where a fractional COO can make sense.

The founder may remain excellent at:

vision,

sales,

relationships,

product,

fundraising,

or creative direction.

But those abilities don’t automatically make someone great at building:

process,

accountability,

reporting,

cross-functional communication,

and repeatable execution.

Trying to force yourself to become every kind of executive is exhausting.

Sometimes the better move is building leadership around your strengths.

What Happens When You Leave?

Here’s the uncomfortable test.

Imagine tomorrow you disappear for a month.

Not because you’re dead.

Business advice loves the cheerful phrase:

“What happens if you get hit by a bus?”

Apparently buses are the natural predator of entrepreneurs.

Let’s use something happier.

You go to Italy.

Your phone stops working.

For thirty days, nobody can ask you anything.

What breaks first?

Sales?

Payroll?

Client delivery?

Approvals?

Marketing?

Customer complaints?

Hiring?

Invoices?

Vendor relationships?

Whatever immediately catches fire shows you where the company still depends too heavily on you.

That’s not necessarily a failure.

It’s a map.

The Goal Isn’t to Become Irrelevant

There is a distinction worth making here.

The point isn’t:

Your company should have absolutely no use for you.

The point is:

Your company should not need your constant presence to perform ordinary work.

Those are very different things.

A founder can remain enormously valuable while becoming less operationally necessary.

Maybe your highest-value work becomes:

meeting major partners,

creating new products,

setting direction,

developing leaders,

building relationships,

or deciding where capital goes.

That’s very different from resetting passwords at 10:47 p.m.

Freedom isn’t doing nothing.

Freedom is having more choice over what deserves you.

A Business Should Become an Asset

This is where the discussion gets bigger than productivity.

If a company cannot operate without you, what exactly have you built?

A buyer may think:

“If this person leaves, half the clients leave.”

An investor might think:

“All the institutional knowledge lives inside the founder’s head.”

Your family might think:

“Apparently vacation means watching you answer emails next to a swimming pool.”

But a business with:

documented systems,

responsible leaders,

repeatable customer acquisition,

predictable delivery,

clear financial reporting,

and decision-making authority beyond the founder

starts behaving more like an asset.

It has value separate from the person who created it.

And that changes everything.

It can potentially be:

sold,

passed down,

expanded,

managed,

invested in,

or simply enjoyed without consuming the founder’s entire life.

Start With One Week

You don’t need to disappear for a year tomorrow.

Start smaller.

Ask yourself:

What still requires me every single week?

Then take one recurring responsibility and build it so someone else can own it.

Document the outcome.

Document the process.

Define the exceptions.

Give someone authority.

Let them do it.

Resist the overwhelming entrepreneurial urge to jump in because they performed step three differently than you would have.

Then measure what happened.

Once the company survives one task without you, move to another.

One day.

One week.

One month.

Eventually, the question changes from:

“How could this company possibly survive without me?”

to:

“Why was I doing all of this myself?”

That is a much better problem.

The Question Every Founder Should Ask

Sam Shargo’s philosophy ultimately comes down to a question that is easy to understand and surprisingly difficult to answer:

Are you building a business—or building a job that only you can perform?

Revenue matters.

Growth matters.

Customers matter.

But if every new dollar requires more of your personal time, attention, and emotional bandwidth, growth can eventually become another form of captivity.

Build the systems.

Build the leaders.

Create accountability.

Pay attention to outcomes.

And little by little, make yourself less necessary to the ordinary operation of the company.

Because perhaps the ultimate entrepreneurial flex isn’t saying:

“My business can’t survive without me.”

It’s being able to say:

“I built this well enough that it can.”

🎙️ Listen to the
